crunching noise and water leak

ok i had just put my 2002 gtx di in the water this weekend when i noticed a strange noise. it sounded like a crunching sound or maybe a grinding sound from inside the hull. I pulled over towards the beach to inspect. I took the seat off and to my surprise water was spraying in around the metal bracket that is mounted on the back of the motor where the plastic hood is located that covers the drive shaft. It only leaked when the ski was running. However the crunching noise was coming from under the ski like maybe the impeller was grinding up sea shells or something. I pulled the ski back in with my wifes ski and loaded it on the trailer. later at the house i checked to see if anything was in the impeller but there was not any trash in there nor did it look like there had been. when i hooked up the water hose to flush/check the ski out it did not leak then. but still made the terrible sound of grinding and crunching. I did notice that the engine sounded just fine and ran smothely for the 10 seconds i let it run to inspect the porblem. also the drive shaft seem to be turning just fine and looked balanced. does anyone have any ideas about this issue?
 
Poltergeist? Carbon seal?

Does that GTX have a carbon seal like so many others? If the seal bounces on the SS flange, water can spray into the hull. It sounds like popping/chattering. You kill the engine, and it stops leaking. In the driveway, there is no water to leak in.

There is a video in another thread which shows a carbon seal chattering. Does that sound familiar?

water will leak in if the carbon ring needs replaced, but also check to see if you have a hole in the rubber boot that could be leaking. The boot only fills with water when the ski is running in the lake, it does not fill with water when on the hose. also make sure the clamps on the boot are tight. but the boot isn't causing the crunching noise
